Your heating system is working — your house is losing the heat as fast as it's made
Heat always moves from warm areas to cold ones. In winter that means the heat your furnace, boiler, or heat pump produces is constantly trying to escape through every gap, crack, thin surface, and poorly insulated cavity in your home's exterior shell — what building scientists call the "building envelope." When that envelope has enough weak points, the rate of heat loss matches or exceeds the rate of heat production, and the indoor temperature never climbs to where you want it.

Even one or two of these problems, left unaddressed, can overwhelm an otherwise adequate heating system.

We replaced our furnace two years ago thinking that was the problem. House was still freezing. Finally had an energy auditor come out with a blower door test and they found the attic had basically no insulation — previous owners had removed it at some point. Added R-49 blown-in cellulose and the difference was immediate. Genuinely could not believe it was that simple after two years of misery.

My problem turned out to be leaky ducts in the crawlspace. The HVAC tech said roughly 30% of the air the furnace was blowing was escaping into the crawlspace before it reached any room. Sealing the duct joints with mastic and adding duct insulation brought two of the coldest bedrooms up to normal. The furnace also runs noticeably less now. Wish I'd caught it sooner — the fix itself was less than $400 in labor.

I was convinced I needed a whole new heating system. Ended up starting with the cheapest things first — weatherstripping on three exterior doors and outlet foam gaskets on every outlet on the north wall. Honestly embarrassed by how much colder it was getting through those outlets. The drafts near the doors were obvious but the outlets I never would have guessed. House is noticeably warmer and I spent maybe $60 total. Still going to tackle the windows next winter.
