Why your HVAC system heats or cools some rooms and ignores others
Your heating and cooling system works by pushing conditioned air through a network of ducts and out of supply vents into each room. The volume of air a room receives — and how well it stays at the right temperature — depends on three things working together: the duct delivering enough airflow to that room, the room holding that temperature once air arrives, and the return air pathway allowing the system to circulate properly. When any one of those three breaks down for a specific room, that room runs hot or cold while the rest of the house is fine.

Our master bedroom has been 5–7°F warmer than the rest of the house every summer for three years. We assumed it was just a "sun room" problem because of the big windows. Turns out the flex duct going to that room had basically folded in half inside the attic — the HVAC tech said it was barely passing any air at all. Fixed duct, problem gone. I wish we'd caught it sooner, I can't imagine how much we spent running the AC longer to compensate.

Room over the garage was always freezing in winter. We insulated the garage ceiling ourselves — rigid foam board between the joists, taped the seams. Made an enormous difference, honestly more than I expected. The room still runs a degree or two cooler than the rest of the house but it's totally livable now. Cost us about $180 in materials and a weekend. The HVAC supply to that room was actually fine; it was pure insulation failure.

I spent two summers putting a portable AC in my home office before I actually had someone do a Manual J load calculation. Turns out the original builder sized the supply for that room assuming it would be a guest bedroom — no occupants, no computers, no direct west sun. A second supply duct and a booster fan later, it now holds temperature like the rest of the house. The portable unit is in the garage. I kind of wish the first HVAC company I called had suggested this instead of trying to sell me a whole new system.
