Why your water heater has stopped producing hot water
Your water heater heats water using one of two energy sources: a gas burner at the bottom of the tank, or one or two electric heating elements submerged inside it. When either of those heat sources fails — or when the thermostat that tells them when to fire stops working — the water in the tank simply sits there at whatever temperature it arrived from the supply line. The tank itself isn't broken in any structural sense; something in the heating circuit has stopped doing its job.
On gas heaters, the single most common culprit is the pilot light or the thermocouple — the small metal probe that senses whether the pilot is lit and keeps the gas valve open. If the thermocouple wears out or gets dirty, it tells the gas valve to shut off even when the pilot is burning, cutting off heat to the main burner entirely. On electric heaters, the failure is usually a burnt-out lower heating element or a tripped high-temperature limit switch (sometimes called the reset button) — the safety device that cuts power to the elements if the water gets dangerously hot.
Sediment buildup is a slower but equally disruptive culprit. Over time, dissolved minerals in tap water — mainly calcium carbonate — settle out and form a hardened layer on the bottom of the tank and around the heating elements. This layer insulates the water from the heat source, forcing the unit to work harder, run longer, and eventually lose the ability to reach temperature at all. In areas with hard water, this can render a water heater nearly useless in as few as five to seven years without periodic maintenance.

What happens if you leave a failing water heater alone
For most of the causes described above, the situation doesn't resolve itself — it gets worse. A failing thermocouple will eventually leave you with no hot water at all, not just reduced heat. A lower heating element that's partially burned out will cause the upper element to overcompensate, accelerating its own failure and potentially triggering repeated trips of the high-temperature limit switch. Sediment accumulation doesn't reverse on its own; left long enough, it can permanently damage the tank liner or cause the tank to fail structurally, resulting in a leak. A slow leak from a corroded fitting will become a flood. None of these are scare scenarios — they're just the natural progression of deferred maintenance on a mechanical system that's working harder than it should.
According to the U.S. Department of Energy, the average water heater lasts 8–12 years. A unit that's losing heating capacity before that window is almost always suffering from a specific, repairable component failure — not the tank itself. Replacing an element or thermocouple typically costs $20–$50 in parts; a full tank replacement runs $900–$2,500 installed. Woke up to completely cold water on a Sunday morning. Gas heater, about 9 years old. Pilot light was out. I relit it following the instructions on the label, and it held for about 20 minutes before going out again. Ended up being the thermocouple — my husband replaced it himself for about $18 in parts. Electric unit, 6 years old. Started noticing the hot water was only lasting about 5 minutes instead of the usual 15–20. Figured it was a capacity thing, but turns out the lower heating element had basically burned through. Pressed the red reset button on the thermostat panel and it helped for a day, then tripped again. Replaced the element — it's not hard, just have to drain the tank first and turn off the breaker. Problem solved for about $25 in parts.

We had lukewarm water for almost a year — it never got fully hot but it wasn't cold either, so we kept ignoring it. When we finally had a plumber look at it, he said the tank was packed with sediment and the anode rod had completely corroded. The tank itself was fine structurally but we had to replace the whole unit because the sediment damage was extensive. He told us if we'd flushed it annually we'd likely have gotten another 5–6 years out of it. Wish I'd taken the gradual decline more seriously sooner.
