Why kitchen cabinets fall apart — and what kind of failure you're really dealing with
Most kitchen cabinets built since the 1980s use cabinet boxes made from particleboard or medium-density fiberboard (MDF) — compressed wood fiber and resin pressed into flat panels. These materials are cost-effective and perfectly serviceable in dry conditions, but they have one critical weakness: they absorb moisture. Once the core gets wet — from a slow leak under the sink, years of steam from a nearby pot, or even high ambient humidity — the fibers swell, the glue bonds break down, and the panel loses its structural rigidity. What started as a small soft spot progresses to visible swelling, peeling laminate surfaces, and eventually boxes that can no longer support their own weight or hold a screw.
The good news is that not every failing cabinet has a compromised box. A large portion of what looks catastrophic is actually cosmetic or mechanical: worn hinge hardware, broken drawer slides, delaminating door fronts, failed finishes, or loose face frames. These failures are almost always repairable for a fraction of the cost of replacement — and the fix holds just as long as the original, sometimes longer if you use better hardware than what came with the cabinets originally.
The single most important diagnostic step is to distinguish between box failure and surface or hardware failure. If the box — the four walls, floor, and back panel of each cabinet — is still firm and square, you have options. If the box itself is soft, swollen, or crumbling, repair becomes a patch job on a failing foundation, and replacement is the honest answer.

I was convinced we needed all new cabinets because the doors looked so bad — peeling and warped at the bottom. Turns out it was just the door fronts absorbing moisture from the dishwasher vent. A carpenter replaced the five worst door fronts for $380 and re-hung everything with soft-close hinges. The cabinet boxes themselves were totally fine. Really glad I didn't panic into a full reno.

The under-sink cabinet was visibly swollen and I kept putting it off. By the time I finally pulled everything out, the bottom panel had completely disintegrated and there was mold on the drywall behind it. Had to replace that one cabinet, treat the wall, and replace a section of subfloor. The cabinet itself was maybe $200 — the remediation was $1,400. Don't wait on water damage.

We went with refacing on our 1990s oak cabinets. The boxes were solid plywood — honestly better quality than what you'd get in a new mid-range cabinet today. We got new shaker-style doors, drawer fronts, and a birch veneer on the exposed sides. Cost about $4,800 for the whole kitchen. It looks completely transformed and we saved at least $12,000 compared to the quotes we got for full replacement.
